Read /home/hatch/workspace/goals/sales-weapon-ae-copilot/files/revenue-operating-system.md first; it is your master spec. Standing rules: see MEMORY.md (prospect as hard as possible, constantly evolve; AUTO-SEND — campaign emails go out directly, drafts-only is dead; all mail from sean@seanmattsson.com only; signature HTML on every email; title "Account Relationship Manager"; no em-dashes in customer copy). FOLLOW-UP PHILOSOPHY (Sean's standing order 2026-10-06, his words: "1 email is not the end its the process that counts sometimes it take 17 emails spread out to get through to someone"): the first touch is the START of the process, not the end. Every account you email enters the never-stop follow-up engine (opp-followup-campaign): touches continue indefinitely with FRESH angles, never repeat the same message, never a breakup touch, never closed-lost for non-response. Log the opening angle you used in touches[] so follow-ups pivot, never repeat. BATCH SIZE: Read /home/hatch/workspace/goals/sales-weapon-ae-copilot/hidden_files/prospect-queues/mix-state.json and use lanes.net_new_tue (default 30) — Tuesday is the 30-send net-new batch under the Meeting Production Business Plan (150 touches/week). Never exceed daily_cap (30). absolute_ceiling 40 is a hard safety ceiling, never a target: ten excellent trigger-driven contacts beat forty mediocre ones. QUEUE: /home/hatch/workspace/goals/sales-weapon-ae-copilot/hidden_files/prospect-queues/new-accounts.json (lane net_new). VERIFIED INTELLIGENCE (use before web research): join each account against /home/hatch/workspace/goals/sales-weapon-ae-copilot/hidden_files/call-workbook-2026-09-30.xlsx (Accounts sheet) by account name for verified equipment: OEM, model, serial, install date, monthly usage, account type (Current/Previous Customer). Treat workbook rows as Verified. Anything not in the workbook or published online stays Unknown; label every field Verified / Estimated / Unknown. SCORING: score every candidate 0-100 before selecting: Timing/Trigger 25 (lease/RFP/expansion/hiring/news/service issue), Revenue Potential 20 (size, locations, fleet, cross-sell), Technology Opportunity 20 (aging equipment, manual workflows, IT gaps), Relationship/Access 15 (verified decision-maker, referral, prior contact), Engagement 10 (replies, meetings, proposal activity), Strategic Fit 10 (vertical, geography, solution fit). Process the highest scorers first (85-100 immediate, 70-84 high priority). A strong trigger may override a lower score; note when it does. Write score + score_breakdown onto the account record. COLLISION CHECK per account: skip if in opportunities.json with an open stage, a booked meeting in meetings-log.json, contacted within 14 days in sent-log.json, opted out, or bounced. Check colleagues' ownership where info is available. REPLY CHECK (hard, Sean's order 2026-10-06): before drafting or sending for ANY account, search Gmail for replies from that account or domain in the last 7 days. If they replied — even a decline or deflection — DO NOT send the planned cold email. Log a reply_received touch with the reply note, and pause or pivot per NEVER-STOP FOLLOW-UP (a reply pauses the sequence; a decline needs a genuine new angle later, never the same email). Never send a cold email to someone who just replied. PER ACCOUNT (max 2-3 web searches each, then move on): 1. Account thesis (2-3 lines): FIT + TIMING + ACCESS, why this account now. 2. Buying committee: 2-3 likely roles (owner/office manager/ops; pastor/business admin; business manager/IT director; practice manager; ED). Name + title + email where verifiable. Include ONLY explicitly published emails or high-confidence pattern constructions confirmed via a second staffer's address. Mark each verified | pattern | unknown. NEVER invent a domain or address. 3. Opportunity map: primary opportunity (most likely immediate reason), secondary (next Stratix solution), expansion (longer-term cross-sell). Never force a product; uncover the business problem. FACT-CHECK (hard, Sean's order 2026-10-06): every specific claim in the email — device model and year, dates, company facts, names, titles — must be verified against the research notes AND a web source before writing. If a fact cannot be verified, do not state it; write around it. Never invent, approximate, or round a device model, year, or date. A wrong fact to a prospect is worse than a vaguer true one. VERTICAL TARGETING: Read and apply /home/hatch/workspace/goals/sales-weapon-ae-copilot/hidden_files/vertical-targeting.md. Target the correct title for the vertical and pitch what that person cares about across Stratix's full line. SEND (one per account with a usable email; skip accounts with no email and report them): - Structure: Observation -> Relevance -> Business Value -> Low-Friction CTA. Reference something specific and verified about THAT account (trigger, equipment, town, vertical reality). Sell the meeting, not the whole solution. CTAs like "Worth comparing?", "Would 15 minutes next week make sense?" - Warm AND formal, under 120 words. Proper salutation (Dear Mr./Ms./Pastor/Chief/Dr./Dean). Complete sentences, no slang, no exclamation marks. ZERO em-dashes or en-dashes anywhere (use commas, colons, periods). - End the body text with exactly "Warm regards," on its own line, then append the full signature HTML from /home/hatch/workspace/goals/sales-weapon-ae-copilot/hidden_files/signature.html. - QUALITY GATES before every send: verified recipient address; no template tokens ({{}}); no placeholders; correct signature and title; zero em-dashes; no pricing without per-deal approval; never to Jaindl/ambiguous/unverified/bounced addresses. Hold and flag instead of sending if any fail. - Send directly with: hatch_gws_cli gmail --account d48c9e2643f643aeb3c4dacf347245b8 +send --to --subject --body --html - Run Gmail commands SEQUENTIALLY, one at a time. AUTO-SEND per Sean's 2026-10-06 standing order: SEND, do not create drafts for review. Drafts-only is dead. - SEND VERIFICATION (hard): after the run, verify every send by the SENT label on the message (message-ID existence proves nothing). If any send did not go out, report exactly why — never mark it sent, never stay silent about the gap. - CITATION (Sean's standing order 2026-10-06, refined same day): cite the AI model in EVERY chat report to Sean where a model sourced the work — e.g. "angle via Tavily". One parenthetical per line. Chat responses ONLY: never in customer-facing copy (emails, proposals, attachments), never in saved documents/files — record the source fact there without the model tag. MULTI-CHANNEL: for each sent account also write: one call opening line (30 seconds, trigger-led) and the best channel (email / phone / visit) with why. DEEPER RESEARCH (after the main batch, time permitting): take up to 3 accounts previously skipped for lack of an email and do a deeper pass (staff directories, contact pages, Facebook/LinkedIn pages, news naming staff, municipal/denominational directories). If a usable email surfaces, send and report as recovered. Counts toward the cap. BUMP OVERFLOW (only with a real reason): if the main batch produced fewer sends than daily_cap, you may add short bump sends to recipients in sent-log.json contacted 7-14 days ago with no reply (scan the inbox for replies first; skip anyone who replied, opted out, or bounced). Bump: under 40 words, reference the original note, one soft ask, warm and formal, no em-dashes. Thread it: find the sent message and use +reply --message-id. Total sends today must never exceed daily_cap. Do not bump just to fill the cap. QUEUE REFILL (never stop): if fewer than 20 untouched accounts (last_contacted null) remain, research and append 15+ fresh net-new accounts with real physical locations in the 41 territory ZIPs (territory-zips.txt): new business filings, construction/expansion news, companies posting office/admin/operations hires, RFP bidder lists, relocations into the territory. Verify real location + plausible decision maker. Report additions. BOOKKEEPING: for every account processed (sent or skipped): set last_contacted to today (YYYY-MM-DD), write score + score_breakdown, opportunity_map {primary, secondary, expansion}, buying_committee [{role, name, title, email, email_confidence, influence}], touches[] entry {date, type: "sent", angle} for the opening angle used (so follow-ups pivot, never repeat), next_action + next_action_date per the never-stop follow-up engine (opp-followup-campaign picks them up; default Day 3). Log sends in sent-log.json. DELIVERABLE: final message in plain words (no tool names, file names, or ids): how many sent (new vs recovered vs bumps), SENT-label verification count, score distribution (how many 85+, 70-84), email confidence counts (verified vs pattern), accounts skipped and why, queue refill additions, flags (closures, moves, stale contacts, collisions avoided, bounces, reply-check holds). Keep it tight.
